Serponado Diary – Daily Log from the 2026 SEO Contest

    9. Juni 2026Updated: June 25, 202619 min readDeep Dive
    Till Freitag

TL;DR:This article is our daily diary for the Serponado contest: one short entry per day with actions, rankings, and learnings. Honest, short, dated – no highlight reel."

    Till Freitag

    What this is

From June 9 to June 30, 2026 the Seobility & Agenturtipp.de SEO Contest 2026 is running. The keyword: Serponado. We're in – and we're documenting daily what we do, why we do it, and how our position on google.de moves.

If you need context first, read:

Deep links into the cluster: 🏛️ To the pillar: Serponado – the 2026 SEO Contest explained – definition, contest rules, FAQ. 🧭 To the strategy: How to Rank Serponado – Strategy Documented in Public – authority, freshness, link velocity in detail.

This article is the operational complement: no concept, just a daily log. Every entry uses the same template:

    • Actions today – what we actually did
    • Observation – ranking, index status, referral traffic
    • Learning – what we'll do differently tomorrow

    The rules we set ourselves

To keep this from turning into a feel-good thread, four rules:

    1. Publish daily, even if nothing happened. An empty day is logged as "no movement" – not skipped.
    2. Report rankings honestly, even when we crash. Position 47 is position 47.
    3. Name every tool. If we use Seobility, Sistrix, ahrefs, or Google Search Console, we say so.
    4. No PBNs, no paid links, no AI wall-of-text. That might win the contest – it will kill the domain long-term.

Prep – June 7, 2026 (two days before launch)

    Actions today

    • Strategy article finished and published in advance: How to Rank Serponado. Date intentionally set to June 7 to show that prep happened before the keyword reveal.
    • Cluster plan finalized: pillar + strategy + diary + 2 deep-dives.
    • Outreach list ready: 12 friendly agencies and SEO newsletter operators.
    • Technical check on till-freitag.com: Lighthouse 95+, Core Web Vitals green, sitemap fresh.

    Observation

    • Domain authority per Seobility: stable. Index status of existing articles unchanged.

    Learning

    • Cluster prep without time pressure pays off. On contest day itself it's only "publish & distribute" – no conception work left.

    Day 1 – June 9, 2026 (contest start)

    Actions today

    • 10:00 CET: Keyword reveal by Seobility: Serponado.
    • 11:30 CET: Pillar page /blog/serponado live (title, H1, FAQ schema, Article schema, BreadcrumbList).
    • 12:00 CET: Google Search Console → URL Inspector → "Request indexing" for DE pillar.
    • 13:00 CET: First LinkedIn post by Till Freitag, three team reposts.
    • 15:00 CET: English pillar /en/blog/serponado-en live, hreflang handled automatically by the blog system.
    • 16:00 CET: This diary article live, internally linked from pillar and strategy.
    • Evening: First backlink outreach to three agencies suggesting "link to our open strategy in your contest write-up".

    Observation

    • DE pillar marked as "indexed" in Search Console after 90 minutes.
    • site:till-freitag.com Serponado returns both pillars and the strategy article.
    • General SERP for "Serponado": still chaos – a few contest entries, a Reddit thread, some subdomains. No clear winner yet.

Google.de SERP for Snapshot of the SERP on June 9: top 10 still volatile, Reddit thread in the middle, nobody locked in at the top. Exactly the state we want to change over the next days. (Illustration.)

    Learning

    • Indexing was faster than expected. Hypothesis: the established till-freitag.com domain gets crawled often, so the submit request takes effect immediately. (We originally had aifb.de in mind – but this domain has enough authority to produce the same effect.)
    • LinkedIn reach is unusually high on contest day because the entire German SEO bubble is watching the keyword. That tails off tomorrow – take the reach now.

    Day 2 – June 10, 2026 (Less is More)

    Actions today

    • Not much. Till is traveling, letting the other contestants figure things out first.
    • Some light LinkedIn trolling on the go – the SEO bubble watching itself.
    • Reached out to Felix from seobuddha.de about a possible joint webinar as a community bridge between contest participants.

    Observation

    • Position 5 on Google for "Serponado". We're happy. Sometimes less is more.

    Learning

    • Not every day has to be an action day. When the foundation is solid, waiting is a legitimate strategy.

Day 3 – June 11, 2026 (Revenue Royale: AI Agent Workshop & Gala Dinner)

    Actions today

    • The Till Freitag team at Revenue Royale in Berlin, Social Hub.
    • Workshop with Alena Zidek (monday.com) and Malte Lensch (Till Freitag): In 50 minutes, participants mapped how the 5 new AI features in monday CRM form the future tech stack of an AI-native GTM stack.
    • Live demo and discussion: Notetaker transcribes and triggers next best actions, chat replaces the classic CRM interface – monday Sidekick as the example.
    • Followed by: Data Unplugged deep dive (internally nicknamed "SAP Unplugged" since about 80 % of the content was SAP-heavy).
    • Fun fact: Germany's #1 AI influencer and superstar of the scene was handed a monday.com bag – to visible delight.
    • Evening: Gala dinner with more conversations about AI-native CRM stacks and networking.

    Observation

    • Workshop audience very interested in concrete AI workflows, not just marketing buzzwords.
    • No time for SEO contest actions today – pure event networking.

    Learning

    • Events are simultaneously a content source and link magnet. The workshop content will be prepared as its own article – that brings fresh substance for the cluster.

    Day 4 – June 12, 2026 (Travel day)

    Actions today

    • Travel day. No SEO contest actions, no content updates, no outreach.

    Observation

    • Position for "Serponado" stable – apparently the foundation from Day 1–2 holds.

    Learning

    • Even an empty day belongs in the diary. Not every day has to be an action day.

Day 5 – June 13, 2026 (Seobuddha check, then weekend)

    Actions today

    • Brief check-in with the Seobuddha team – mutual congratulations on peak positions achieved so far.
    • No further steps planned. Both sides are letting the weekend do its work.

    Observation

    • No notable ranking changes. The Google index for "Serponado" remains comparatively quiet on Friday afternoon.

    Learning

    • Sometimes the best SEO tactic is: do nothing and let your own foundation work. Over-optimization on the weekend can do more harm than good.

    Happy Till Freitag!

    Day 6 – June 14, 2026 (Sunday Break)

    Actions today

    • Sunday. Deliberately kept free – no contest actions, no content, no outreach emails.

    Observation

    • Position for "Serponado" still stable. No visible changes in the SERP.

    Learning

    • A full day offline does the strategy good. The competition seems to be doing the same – little movement in the index over the weekend.

Day 7 – June 15, 2026 (No Time – But Two Weeks Left)

    Actions today

    • No time for SEO contest work. Monday, full of client and project routine – Serponado had to take a back seat.
    • Didn't even quickly check the Search Console.

    Observation

    • None – we didn't measure anything today.
    • Guess: Position is likely unchanged, as none of the competitor sites signal dramatic movement (after a quick glance at the bubble).

    Learning

    • Still two weeks until June 30. That's more than enough time to accelerate in the final phase – when the foundation is solid, a quiet day is no problem.
    • The diary should stay honest: Not every day is an action day, and some days are completely empty. That's part of it.

Day 8 – June 16, 2026 (Plenty of ideas, no time – "just for fun"?)

    Actions today

    • Again no time for real SEO optimisations. Tuesday, client projects eat the day.
    • Idea collected in passing: should we additionally optimise all existing articles for the keyword "just for fun"? Half joke, half serious – as a second mini-experiment next to Serponado.
    • Note to self: don't do it. Keep the cluster focused, don't spread thin.

    Observation

    • Again no measuring, no SERP check. Bubble quiet.

    Learning

    • Ideas are cheap, execution costs focus. In the contest's final phase, discipline matters more than creativity.
    • "Just for fun" as a keyword would be its own project – not something you bolt onto a running cluster on the side.

    Side note: weird sighting

When we briefly opened serponado.io this afternoon – arguably the strongest contestant page conceptually (details in the Felix Grote write-up) – instead of the JARVIS story we saw a raw runtime crash:

serponado.io on June 16, 2026 showing an Unexpected Application Error JSON parsing error page instead of its actual content Screenshot from June 16, 2026, 4:29 PM: one of the best contest pages is down. Real capture from our sandbox browser, not a mockup. SEO contest lesson #47: availability is also a ranking factor.

    Day 9 – June 17, 2026 (Cluster housekeeping)

    Actions today

    • Small maintenance pass across all four cluster articles (DE + EN, so 8 files): typos out, a few sentences sharpened, the odd missing line added.
    • Internal linking consolidated: each of the four articles now links cleanly to the other three – no dead cross-link, no dead end.
    • Two visual proofs added (SERP mockup + a real serponado.io crash screenshot), so the articles look less like pure walls of text.

    Concrete minimal optimisations

    • Frontmatter: seoTitle and seoDescription checked against <60 / <160 chars, trimmed where needed; missing tldr fields added.
    • relatedPages: Switched in all 8 articles to point to the other three cluster slugs (previously only 1–2 references in places).
    • Images: serponado-serp-mockup.jpg and serponado-io-crash.png embedded with descriptive alt text in pillar, diary and Felix Grote write-up.
    • Heading hygiene: H2 order checked, no skipped levels left.

    Observation

    • No measurable ranking movement – but that wasn't the goal. Today was about hygiene, not leverage.

    Learning

    • Cluster maintenance is unsexy but necessary. Publishing daily naturally accumulates small inconsistencies. Wiping through once a week is enough.
    • Cross-linking all cluster articles is a 10-minute task with surprising impact on crawl depth and user flow.

    Day 10 – June 18, 2026 (Second maintenance pass)

    Actions today

    • Second, lighter optimisation pass over the same 8 articles. Focus this time: readability. Subheadings more precise, a couple of overlong paragraphs split.
    • No new content, no new article. On purpose.

    Concrete minimal optimisations

    • Readability: Paragraphs >5 lines split, bullet lists instead of comma-runs where it made sense.
    • Subheadings: Generic H3s like "Background" replaced with descriptive variants.
    • Anchor text: Internal links converted from "here" / "more" to descriptive anchors.
    • Frontmatter check round 2: category and tags normalised to consistent spelling across all 8 articles.

    Observation

    • Ranking position for "Serponado" still stable. The bubble has gotten used to the existing contestants; fresh movement will likely only come from new backlinks or a new cluster article.

    Learning

    • Two days in a row of "just" maintenance feels unproductive – but it isn't. Existing content getting better is often more valuable than one more mediocre article.

Day 12 – June 20, 2026 (Quick exchange with Hecht im Gefecht)

    Actions today

    • Brief LinkedIn DM exchange with the team behind Hecht im Gefecht – currently the page leading the contest. Position 1 on google.de for "Serponado", stable for several days.
    • Topics covered: how they built their backlink velocity (short answer: newsletter push + friendly agencies, no outreach tool), how they handle freshness updates, and whether they'd be up for a joint post-mortem after the contest.
    • Noted: their page is conceptually classic (glossary + FAQ), but technically extremely clean – Lighthouse 100, sub-200ms TTFB, solid schema stack.

    Observation

    • Hecht im Gefecht: position 1, unchanged for ~4 days.
    • Our pillar: still in the single-digit to low double-digit range, depending on the data center.
    • Notable: the gap between position 1 and position 5 is small – a single strong backlink can still shift places here.

    Learning

    • Collegial exchange during the contest is worth more than a silence pact. Talking openly means learning – and incidentally builds relationships for the time after the contest.
    • Position 1 is currently no runaway lead. Anyone sticking with it until June 30 has a realistic shot at top 3.

    Day 13 – June 21, 2026 (Reality check: we're not in the top 10)

    Actions today

    • Cross-checked against the public live ranking at seo-contest-2026.de/ranking (00:30 snapshot). Result noted honestly instead of glossed over.
    • Correcting our own self-assessment from day 12: we said "single-digit to low double-digit depending on data center". The tracked live snapshot says otherwise: till-freitag.com is currently NOT in the publicly tracked top 10. Realistically more like position 15–30.
    • The picture at the top has also shifted: Contunda GmbH is now leading (contunda.de/blog/serponado-seo-tornado-google-serp/), followed by Dockmedia, SEO-Küche and Amazingh. Hecht im Gefecht is still listed as a favourite on the ranking page, but no longer shows in the current top 10 snapshot.

    Observation

    • Live top 10 (June 21, 00:30): contunda.de, dockmedia.de, seo-kueche.de, amazingh.de, probandtastisch.de, serponado.org, taismo.de, techbehemoths.com, kexdesign.com, auf-den-berg.de.
    • Visible movement at the top within the last 24h – the contest is more open than it looked yesterday.
    • Our position: outside the publicly tracked top 10. For an exact number we'd need Search Console or Sistrix/Seobility tracking.

    Learning

    • Honesty in the diary beats gut feeling. "Single-digit to double-digit" sounded like wishful thinking – public tracking says: outside top 10. Exactly this kind of correction belongs in a log that deserves to be called a diary.
    • If the field at the top reshuffles within days (Hecht out of top 10, Contunda in), a jump from ~20 to top 10 in the remaining 9 days isn't out of reach – but it needs concrete levers: 1–2 strong backlinks and a real content update on the pillar.

    Day 14 – June 22, 2026 (We've slipped – time for the final sprint)

    Actions today

    • Clear stocktake: in the second contest week we've been pushed back. Current live rank somewhere between 25 and 35, depending on the snapshot. That's far from what we set out to do – and honestly the result of too many "no time today" days in a row.
    • Diagnosis: the top (Contunda, Dockmedia, SEO-Küche) built backlinks in that same window and refreshed their pillars multiple times. We only did housekeeping in the same period. Exactly the gap we warned about on day 1.
    • Decision: eight days left (until June 30). We go into final-sprint mode – realistic, no spam, no PBNs. Goal: back into the top 15, stretch goal top 10.

Final-sprint plan for the last 8 days

    • Pillar update with real substance: new H2 section on the current top-10 movement, mini analysis of the Contunda page, fresh FAQ around "Why is the SERP reshuffling this fast right now?". Not a cosmetic update – actually new content with our own take.
    • Targeted backlink outreach: 8–10 friendly agencies and SEO newsletters, direct ask, concrete pitch ("We're documenting the contest live and honestly, including our own slip – worth linking for your weekly roundups"). No mass mail, no tool-driven outreach campaign.
    • Freshness signals: at least one cluster article gets a substantial update every day (not just date bumps). Google sees real edits.
    • One new deep-dive article: short analysis "What Contunda did differently" – reverse-engineering the top page, with screenshots and Lighthouse scores. Adds substance to the cluster and a natural link anchor.
    • LinkedIn final sprint: three posts in the last eight days – day 22 (admit the slip openly), day 26 (mid-sprint update), day 30 (post-mortem teaser). Honesty as a distribution lever.

    Observation

    • Currently outside top 20. Exact number tomorrow from Search Console + Seobility tracking.
    • Top 5 has further consolidated. Contunda, Dockmedia and SEO-Küche are the pages we realistically won't overtake – but top 10 is mathematically still in play, because from position 6 the field is tight.

    Learning

    • "Base is solid, waiting is enough" was an OK hypothesis for the middle of the contest – wrong for the second half. Whoever does nothing for seven days in a 21-day contest falls back. No matter how good the base.
    • Final sprint is not "more of the same", it's focus on the few levers that still work within a week: one substantial content update, a handful of real backlinks, one new asset for the cluster. Everything else is busywork.
    • Honestly admitting a setback makes the diary more valuable than any polished success story. We'll come back to it in the post-mortem.

Day 16 – June 24, 2026 (Our own service page is live: Vibe Coding SEO)

    Actions today

    • New service landing page /services/vibe-coding-seo is live. Exactly what this diary has been documenting since day 1 – pillar + cluster + daily loop + outreach – now bookable as a service, starting at €990.
    • Added the service page reference from the diary into all four cluster articles (DE + EN). Anyone who follows the process here and thinks "I want this for my project" now lands on the right page with one click, instead of guessing in the contact form.
    • Deliberate decision against a header pill: the page is reachable via the Services menu and via the cluster articles, but not aggressively pinned in the header. It should work as an organic aha-moment while reading, not as a banner.

    Observation

    • No direct ranking impact expected – this is a conversion move, not an SEO lever. But: extra internal links from 8 cluster articles into a new page that's itself tightly topic-linked.
    • On the service page itself: fresh OG image, FAQ schema, clear pricing – so it looks clean both in SERPs and when shared.

    Learning

    • A live diary without a clear offer at the end leaves conversion on the table. After 14 days of reading and getting interested in the method, people shouldn't have to go via Contact → discovery call first.
    • Service page and diary have to reference each other, otherwise they remain two isolated assets. Bidirectional linking here is worth more than any extra backlink.

    Day 17 – June 25, 2026 (We're giving up – and shifting attention)

    Actions today

    • Honest call: we're giving up the active push in the Serponado contest. Closing the gap to top 10 in the remaining five days isn't realistic – not without methods we banned ourselves from on day 1 (PBNs, paid links, spam outreach).
    • What stays: pillar, strategy, cluster articles and this diary remain online. We'll watch whether anything happens organically on the final stretch – no interventions. If a page slides forward without our doing, we'll document it. If not, an honest post-mortem follows on June 30.
    • Focus shift: the time we would have spent on final-sprint backlinks now goes into AI topics we currently find far more exciting – specifically local AI, model routing, and what's happening at Z.ai with GLM-5.2. First new piece went live in parallel today: Z.ai GLM-5.2 – why the next frontier leap comes from China.

    Observation

    • Ranking unchanged outside top 20. The top (Contunda, Dockmedia, SEO-Küche) keeps pulling backlinks; we stop sending new signals, so the result will sort accordingly.
    • The cluster (pillar + strategy + diary + 4 deep-dives + service page) remains as an asset. Even without a contest ranking, it's a coherent topic body that will keep pulling traffic for "Vibe Coding SEO" and related terms.

    Learning

    • Giving up is a valid decision when effort no longer matches the expected outcome. Exactly this honesty is more valuable in a diary format than a forced final sprint with questionable methods.
    • Attention is the scarcest resource in agency life. We're deliberately moving it to where we currently see the bigger lever – AI architecture, local models, routing. The contest was a valuable live experiment, but it isn't our business model.
    • The diary doesn't end here – on the contrary. The honest "we give up" moment belongs in the log just as much as a hypothetical win. Anyone reading this later, considering joining an SEO contest themselves, learns more from both than from a polished success story.

    Day 17 – June 25, 2026 (Addendum: freshness reminder & a backlink gift)

    Actions today

    • In the afternoon a message from Felix Grote (seobuddha GmbH) – friendly, two concrete points: 1) the pillar article was last updated on June 18, so seven days without a freshness signal, two days before the final measurement. 2) he's placing a do-follow link from seobuddha.de/serponado directly to our article today – a small backlink gift for the finale.
    • Reaction: we take the reminder seriously. Even though we shut down the active sprint earlier today (see above), a clean freshness update costs no energy – and it would be a shame to drop out for lack of date discipline.
    • Concretely shipped: bumped dateModified on all four cluster articles (pillar, strategy, diary, serponado.io / Felix Grote) to June 25, 2026 – DE and EN in parallel. This diary entry doubles as the actual content-side freshness signal.

    Observation

    • Telling: we give up the active push – and on the same day a voluntary do-follow link comes in from inside the competitor field. Exactly the kind of signal that counts disproportionately in contest end phases.
    • The note also shows how tightly the field is talking. Nobody here is isolated – the top competitors read our diary the same way we monitor their profiles.

    Learning

    • My old football coach used to say: well thought, poorly done. That's exactly what this contest was for us – the concept, cluster and method were in place; we just didn't put the horsepower on the road in execution. Seven days without an update on the most important page is a good example.
    • Freshness is the cheapest SEO move there is – a maintained dateModified plus a real content addition at the bottom. Anyone who doesn't keep it disciplined leaves ranking on the table even without new backlinks.
    • Backlinks from inside the direct competitor field are the most honest compliment in SEO. Thanks, Felix.

From day 8 on, each entry gets appended here in the same structure. The diary becomes a living document.

    What we expect to cover:

    • Backlink velocity: how many domains in what timeframe, with which anchor texts.
    • Content updates on the pillar page (freshness lever).
    • Competitor watch: who's ranking on top, what are they doing differently?
    • What did not work. Guaranteed – otherwise it's not an honest diary.

    Continue in the cluster

    FAQ

Why a separate diary article instead of putting everything on the pillar?

Three reasons. First: SEO hygiene. The pillar page should rank for "Serponado" and needs stable evergreen substance – not a growing log. Second: readability. People looking for strategy want strategy. People looking for a log want a log. Third: internal linking. Pillar → strategy → diary is a clean cluster that signals topical depth to Google.

How often is this article updated?

Daily from June 9 through June 30, 2026. Every entry gets its own date and stays untouched – we don't retroactively edit old days.

    What happens after June 30?

A closing post-mortem as a separate article: final ranking, backlink analysis, traffic numbers, honest take on what made the difference. Linked from here and from the pillar.

Can I copy the strategy for my own contest?

Yes. That's the whole point of documenting in public. The levers (authority, freshness, link velocity) apply to any SEO contest – only the wording is contest-specific.
